It is easy to be impressed by a demonstration. A pilot has a different job: to find out whether a system works for your people, your setting and your budget.
Set a clear goal
Write one sentence describing the improvement you want. For example: reduce the time spent moving empty containers between two stations. Record the current performance before changing anything.
Count the whole cost
Include equipment, setup, integration, training, servicing, spare parts and downtime. Ask who supports the system locally and what happens if a key component fails.
Agree how the team will work
Choose an owner, train users and define when to stop or switch to a manual process. Staff should be able to report problems without feeling the trial must look successful.
Review before scaling
Compare results with the baseline. Check difficult conditions, not only the easiest shift. Decide whether to improve the trial, expand it or stop it.
